Design the tax workflow around status visibility

Every return should have a small number of meaningful stages that everyone understands. A typical sequence is: not started → waiting for client → ready for preparation → in preparation → ready for review → in review → client action/signature → ready to file → filed → accepted → complete. Avoid dozens of ambiguous statuses that make reporting harder.

Capacity planning for tax season

Plan capacity using expected return volume, complexity bands, preparer/reviewer hours and deadline peaks. Then review actual work-in-process weekly. The objective is to identify overload while work can still be reassigned, not after the deadline is at risk.

Manage client dependencies explicitly

A return waiting on missing documents is not the same as a return that is internally late. Separate client-wait time from firm processing time. Automate reminders where appropriate and give managers a clear queue of returns blocked by missing client information.

Connect tax workflow to billing and profitability

Track budget versus actual time, WIP aging, change-of-scope work and review rework. After the season, analyze which return types and client segments produced write-downs or repeated exceptions.
